Dungeon Master (Karma System)

Max found Kincaid in one of the smaller courtyards beyond the Sanctuary market.

The god sat beneath a tree with a cup balanced on one knee. He had chosen a place close enough to the main paths to watch people pass without becoming part of their business. Max had seen him there before.

Max sat on the opposite side of the table.

”You look as if you brought a question.” Kincaid said.

”I did.” Max replied. ”You know most of my history. I know pieces of yours.”

”A dangerous imbalance.”

”How many champions did you choose before me?”

Kincaid did not answer immediately. He looked toward a group of children following a courier golem until the golem stopped and politely instructed them to clear the road.

”Enough to learn that choosing well and guiding well are different skills.” Kincaid said.

Max waited.

Kincaid had spoken about gods, challenges, and the limits placed upon divine interference. He had mentioned former champions when a comparison mattered. He had never offered their stories as a complete history, and Max had never pressed while every conversation carried the weight of their own disagreements.

The weight was gone now. Curiosity remained.

”My first champion was named Ordan.” Kincaid said. ”He was decisive, brave, and convinced every problem could be solved by reaching it before anyone else. I admired the same qualities that should have concerned me.”

Ordan had awakened as a Dungeon Master in a harsh territory divided among fortified towns. Monsters controlled the roads. Local rulers distrusted anyone whose power could alter the land beneath their walls.

Kincaid had wanted Ordan to succeed. Wanting had become interference.

He warned Ordan about dangers before the new Dungeon Master could discover them. He recommended creatures, defenses, alliances, and routes. When Ordan hesitated between two choices, Kincaid explained which one would produce the faster result.

”He advanced quickly.” Max said.

”Very quickly.” Kincaid replied. ”Everyone who watched believed I had chosen perfectly.”

Ordan expanded his dungeon, protected two towns, and cleared a road that had been unusable for a generation. Each success reinforced his willingness to act and Kincaid’s willingness to advise.

Neither of them noticed what Ordan was failing to learn.

He could choose among options Kincaid presented. He struggled to define a problem without them. His captains learned to wait for Ordan, and Ordan learned to wait for the voice only he could hear.

The failure did not arrive as a grand betrayal or a single terrible battle. A divine restriction severed communication during a regional trial. Ordan faced several problems at once: refugees at one entrance, an enemy force probing another, and an allied town demanding immediate help.

He delayed because every answer carried a cost and no one told him which cost was acceptable.

His captains delayed with him.

By the time Ordan acted, the refugees had scattered, the enemy had found a weak approach, and the allied town had committed its own forces without coordination. Ordan preserved his core, but people who had trusted his protection died.

”Did he recover?” Max asked.

”Partly. He became cautious in every decision where he had once been reckless. I attempted to correct the problem by withholding advice.” Kincaid said. ”He understood the silence as disappointment.”

Kincaid’s expression did not change much. It did not need to.

”You trained him to depend on you, then removed what he depended on.” Max said.

”Yes.”

The clean admission stopped Max from softening the judgment. Kincaid had already carried it longer than Max had been alive.

Ordan survived for years after the trial. He rebuilt his territory and became a competent ruler, though never the confident one Kincaid believed he might have become. Their connection remained functional. It never became easy again.

”Was he angry with you?” Max asked.

”Eventually. The anger helped. He had to recognize my failure before he could stop treating every doubt as evidence that he had disappointed me.”

Max thought of the commands and warnings he had received during his earliest days. Kincaid had answered questions, but he had also left Max to make choices whose consequences neither of them could predict.

At the time, some of that restraint had felt like distance.

”Ordan is why you refused to tell me what to build.” Max said.

”He is one reason. Rules limited what I could provide, but rules rarely eliminate every opportunity to influence a champion. I could have shaped you through approval even when I could not give direct instructions.”

”You sometimes tried.”

”I did.”

Kincaid lifted his cup, discovered it had cooled, and set it down again.

”Past mistakes do not transform automatically into wisdom.” he said. ”Sometimes they become habits wearing a wiser expression.”

Max understood the distinction. Kincaid’s fear of making him dependent had sometimes become excessive distance. Max’s determination to remain independent had sometimes become refusal to ask for useful help. Neither error erased the lesson behind it.

”Do you regret choosing me?” Max asked.

Kincaid did not retreat into reassurance.

”I regret decisions I made after choosing you.” he said. ”The choice itself cannot be separated from the person you became. Imagining a different champion who keeps every success and avoids every cost is not reflection. It is invention.”

”You could still decide the cost was too high.”

”I could. I have not.”

Max let the answer settle. Kincaid had not claimed that every result justified every choice. He had refused to reduce their history to a favorable total.

”Did Ordan ever ask you the same question?” Max asked.

”Near the end. I answered too quickly. I told him I would always choose him.”

”Was it true?”

”Yes. It was also the answer of a god protecting himself from guilt. Ordan wanted to know whether I understood what my choice had demanded from him.”

Kincaid had learned to hear the question beneath the question only after losing the chance to answer it well.

”Do gods discuss their champions with one another?” Max asked.

”Constantly, and often badly.” Kincaid replied.

Some spoke only of victories because a champion’s success increased their own standing. Others treated every failure as evidence that a mortal had ignored divine wisdom. Kincaid had participated in both habits before recognizing how conveniently they protected the god in every outcome.

”What do you say about me?” Max asked.

”Less than they want. Your achievements are visible. Your private reasoning is not mine to trade for attention.”

Kincaid would explain decisions when another god needed to understand a rule or a threat. He would not turn Max’s uncertainty, family, or disagreements into entertainment.

Max had never asked for the boundary. Learning it existed mattered.

”What happened with your next champion?” Max asked.

Kincaid smiled faintly.

”She ignored me.”

Her name had been Sella. She listened to every explanation, thanked Kincaid, and then tested whatever could be tested before accepting it. When told that a creature served best as a guardian, she tried it as a scout. When advised that two local factions could not cooperate, she created an arrangement that made cooperation more profitable than conflict.

Her independence caused failures as well. She wasted resources proving facts that could have been accepted. She offended allies by questioning promises that deserved trust. She survived because she built people around her who challenged her with the same persistence she directed at Kincaid.

”You preferred her.” Max said.

”I understood her more easily.” Kincaid replied. ”Preference would simplify what happened. Ordan wanted certainty I was too eager to provide. Sella wanted resistance and mistook patience for permission. Each required something different from me.”

”And what did I require?”

Kincaid studied him for long enough that Max knew the answer would not be casual.

”At first, information without ownership.” Kincaid said. ”You needed to know the rules without having your purpose selected for you. Later, you needed opposition from someone you could not dismiss as an enemy. More recently, you needed me to speak plainly and trust you with the consequences.”

”The explanation sounds convenient in hindsight.”

”Most explanations of another person’s needs do.”

Max laughed once.

The conversation moved through other champions without becoming a list of victories. One had created a dungeon so safe that no one respected its trials. Another had pursued danger until every ally became an expendable resource. One had never become powerful but had established a sanctuary that outlived kingdoms.

Kincaid remembered their mistakes more clearly than their rankings.

”Did any of them finish?” Max asked.

”There is no single finish.” Kincaid replied. ”Some surrendered their cores. Some died. Some changed until the role they began with no longer described them. Gods prefer milestones because milestones can be judged. Lives rarely cooperate.”

Max looked across Sanctuary. The city had outgrown every early definition he had given it. The same was true of the people living within it.

”When you selected me, did you expect any of this?” Max asked.

”No.”

The answer came without hesitation.

”I expected you to survive through caution, observation, and an unusual willingness to work.” Kincaid continued. ”I did not expect you to make hospitality into infrastructure or turn unrelated dungeons into a network. I certainly did not expect you to argue with divine systems until the systems produced explanations.”

”They should have been clearer.”

”They remain unconvinced.”

Their discussion ended only when Anna found them. She carried a schedule for the meeting Max planned with Sanctuary’s dungeon leaders.

”Am I interrupting?” Anna asked.

”Kincaid was explaining that none of his champions behaved as expected.” Max replied.

”Then he has finally identified the common feature.”

Kincaid accepted the observation with dignity.

Max rose, but paused before leaving.

”You can tell me more another time.” he said.

It was not a request for guidance. Kincaid did not treat it as one.

”I would like that.” Kincaid replied.
